Inner Core is the fourth layer — the founder's own leadership capacity, decision-making quality, and relationship with the business. This is the layer that separates owners who scale from owners who stay stuck. Every external problem in a business eventually traces back to an internal one. The founder who can't let go of decisions creates a team that can't grow. The founder who underprices their services teaches the market to undervalue them.
Working on Inner Core doesn't mean therapy or journaling, though those aren't wrong. It means developing the specific decision-making disciplines that a business at $2M+ requires. Strategic thinking rather than reactive execution. The ability to have hard conversations with team members without destabilising the relationship. A personal operating rhythm that distinguishes between working in the business and working on the business.
At this layer, the bottleneck is almost always the founder's ability to think clearly under pressure and maintain the behaviours they know are right rather than the habits that feel comfortable. The business can only grow as fast as the founder can grow.
